Circular logistics reduces inventory levels throughout the supply chain, reduces environmental impact, and can eliminate 2 to 3 percent of total end-to-end costs. That last number, cost reduction, is the reason this is worth taking seriously in operations planning rather than just sustainability planning.
The circular economy’s application to retail logistics focuses on three areas: packaging that stays in use rather than becoming waste, transport networks that return value rather than just deliver it, and reverse logistics that recovers materials and products rather than discarding them.
Packaging That Doesn’t Become Waste
The conventional retail logistics packaging model is linear: packaging protects the product in transit, customer receives the product, packaging becomes waste. The circular alternative: packaging that either returns to the supply chain (reusable transit packaging) or is designed to biodegrade or recycle cleanly rather than contaminating waste streams.
Reusable packaging systems are increasingly practical at scale. Foldable plastic crates that replace corrugated cardboard boxes for high-frequency retail routes have lower per-trip cost after the breakeven point and eliminate the recycling cost of corrugated. Several major European retailers have implemented crate return programs with their major suppliers, reducing packaging waste dramatically.
For e-commerce specifically, right-sizing packaging (using boxes matched to product dimensions rather than standard box sizes with fill material) reduces materials, shipping weight, and void fill simultaneously. The environmental savings and cost savings are the same number.
Reverse Logistics as a Revenue Stream
E-commerce return rates run 20-30% for some categories. Most retailers treat returns as a cost center. The circular logistics view treats returns as a materials recovery opportunity: products that can be refurbished and resold, components that can be recovered, materials that can be recycled rather than landfilled.
Floyd, the furniture brand, has a reverse logistics process that routes less-than-perfect inventory to a marketplace where buyers purchase at discounted rates. This recovers value from products that would otherwise be discounted to zero or destroyed.
Refurbishment programs (take back, inspect, repair, resell) convert returned products into lower-cost inventory that serves price-sensitive customers while recovering margin from what would otherwise be a pure cost. Outdoor brands and electronics retailers have the most developed programs; the model applies much more broadly.
The difference between a return program and a circular logistics program is whether the returned product enters a value recovery pathway or a waste pathway. The infrastructure to determine that distinction is a technology problem, and the technology exists.
Optimizing Transport for the Circular Model
Circular logistics also changes how transport networks should be designed. A linear supply chain runs product one direction: from manufacturer to customer. A circular supply chain runs product both directions: the return journey (from customer back toward refurbishment, recycling, or redistribution) should be integrated into route planning rather than treated as a separate, ad-hoc operation.
Optimization software that plans forward and reverse logistics simultaneously reduces empty vehicle miles (a major source of avoidable emissions and cost). Dynamic rerouting that incorporates return pickups with standard delivery runs captures value from what would otherwise be wasted capacity.
The circular logistics model also creates an argument for geographic supply chain concentration: keeping manufacturing, fulfillment, and refurbishment operations within the same regional cluster minimizes transport in all directions and makes the circular flow shorter and cheaper.
